What the 2025 buying research shows about the months where a decision forms in private, and what it changes.
By the time a buying group contacts a vendor, the outcome is mostly settled. The evidence for that is unusually clear, and it changes what marketing is actually for.
The numbers
6sense surveyed close to four thousand B2B buyers about purchases they had completed, asking what happened before anyone picked up a phone. The 2025 findings:
One more, which is the sharpest of them: where a shortlist was already ranked before contact, the first vendor approached won 77 to 81% of the time. Where the shortlist was still unranked, that fell to 57%.
What the numbers mean together
Read individually these look like sales statistics. Read together they describe something else.
A buying group forms a mental list early, ranks it privately, then contacts the top name to confirm a decision it has largely made. The conversation that sales teams treat as the beginning is closer to the end.
So the commercially decisive period is the stretch where the company is invisible: months of private research that reach your CRM as silence.
What this changes about the way you sell
Presence beats persuasion
Persuasion assumes a conversation. During the period that decides the shortlist, there is no conversation. What operates instead is memory: whether a name surfaces when somebody starts thinking about the problem.
That reframes the job from convincing buyers to being available in the moment they think of the category.
Findability is now a shortlist mechanic
Buyers assemble candidates through search, peers, communities and increasingly through answer engines. 6sense recorded 94% of buyers using large language models somewhere in the process.
Anything absent from those surfaces is absent from the list. The evaluation happens whether a company shows up for it or otherwise.
At a twenty-person software company where I was the first marketer, we took the category term the buyers actually type and built the answer architecture underneath it: four buyer personas mapped, competitor coverage audited, answer-first page structure, FAQ clusters, supporting articles feeding a single definitional page.
Inside roughly two months, the company held first position in ChatGPT, Gemini and Perplexity for that term. Twenty people, competing against far larger names, in the exact surface where the shortlist now gets assembled.
Late-stage spend arrives after the decision
Budget aimed at buyers already in-market is competing for a place on a list that 95% of the time is already written. The same budget spent earlier influences which names get written down.
This is the mechanical case for brand work in a category that treats brand as a luxury.
What to do about it
- Publish the thinking that surfaces in early research. The questions buyers ask in month one, answered better than anyone else answers them.
- Be quotable by machines. Clean definitions, direct answers, attributed numbers. Answer engines cite sources that state things plainly.
- Give a reason to remember the name. A specific position survives ten months. A list of features survives about a day.
- Measure the invisible period. Branded search and direct traffic move before pipeline does, which makes them the earliest honest signal available.
The uncomfortable version
Marketing that begins when a buyer raises a hand is arriving to a decision that was made in private, months earlier, by people who were already sure.
